How to calculate the cost of an engineering change
A useful answer is not simply the new BOM cost. It is the financial position created by the cutover across material already owned, already in production, and already committed to suppliers.

Engineering-change cost analysis evaluates how a proposed product or BOM revision affects inventory, work in progress, open purchase commitments, supplier obligations, production timing, and available mitigation.
Begin with the decision—not a single cost rollup
A revised BOM can accurately describe the future product while saying nothing about the old-revision material already in the business. Before approval, define the proposed change, the intended effective date, and the decision being considered.
1. Establish the affected product structure
Compare the current and proposed BOMs. Identify additions, removals, quantity changes, and explicit replacements. Do not silently assume that every removed part is replaced by the nearest added part.
2. Connect the changed parts to commitments
For every affected identity, assemble on-hand inventory, work in progress, open PO lines, supplier, required dates, currencies, and any known commercial terms. This is the point where the change record becomes a financial analysis.
3. Separate gross affected value from net exposure
Gross affected value is not automatically loss. Some material may be consumed before cutover, cancelled, redirected, returned, negotiated, or recovered. Preserve those options separately so a mitigation assumption is never mistaken for a completed outcome.
4. Grade the certainty of every result
Known amounts are supported by authoritative evidence. Estimated amounts depend on a recorded assumption. Unresolved amounts cannot yet be calculated defensibly because required evidence is missing.
5. Compare effectivity decisions
Immediate cutover, a fixed future date, and controlled runout can produce materially different inventory, supplier, and schedule consequences. Evaluate those scenarios against the same evidence before selecting one.
6. Preserve the approved outcome
The final record should show the financial position, remaining uncertainty, supplier responses, mitigation actions, approval, and realized outcome. This allows leadership to understand the decision later—not merely the number presented in the meeting.
